成功に欠かせないコンタクトセンターの9つの指標と算出方法

こんにちは。バンドルカードを運営しているカンム社で、カスタマサポートをやっている平湯(ひらゆ)です。

だいぶ間が空いてしまいましたが、海外のカスタマサポート資料を読んだシリーズです。せっかく個人ブログ開設したので、今回からこっちでやっていきます。

読んだ記事は Playvox社の『9 Contact Center Metrics Essential for Success』。内容はこの記事タイトルそのままです。

カスタマサポートはたくさんやることがありますが、メインミッションは「コンタクトセンターの安定稼働」です。その安定稼働のための指標設定のヒントになった記事でした。

導入

運営者はKPIの理解が必要だといってます。評価を適切に行うために、現場と相関性のある指標を設定する必要があります。その指標とはなにかを紹介する記事です。

コンタクトセンターのオペレーションの効果を分析するためには、マネージャーや意思決定者は、KPIに関して何が最も重要なのかを理解する必要があります。 そのためには、目障りな事実や数値を整理し、定性的な測定と定量的な測定の間にある重要な視線を見つけることが必要です。例えば、エージェントが1時間にかけた電話の数だけでサービス戦略全体を決めてしまうと、どうしても顧客サービスに悪影響を及ぼしてしまいます。 お客さまを大切にするには時間がかかります。しかし、コール数を無視すると非効率になります。また、コンタクトセンターでは、一つのKPIが他のKPIに影響を与えることを念頭に置いて、全体的に測定することが成功につながります。

In order to analyze the effectiveness of your contact center operations, managers and decision-makers must get to the heart of what matters most when it comes to KPIs. That means sifting through distracting facts and figures and finding the key line of sight between qualitative and quantitative measurements. At the end of the day, it’s a balancing act. For example, crafting an entire service strategy solely based on the number of calls an agent makes per hour will inevitably have an adverse effect on customer service. Taking good care of customers takes time, after all. But ignoring call quantity can lead to inefficiency. Success happens when you measure across the board, and bear in mind that one KPI can influence another in your contact center.

9つの指標について

1. First Contact Resolution (FCR):初回返信時間

  • 最初のコントタクトで問題解決した時間
  • 最初に解決できなければ、リピーターが増え、担当者が問題解決の方法を知っていてもコールバックを要求されることになる
  • FCRの短縮は、AHT(Average Handle Time:平均処理時間)を短縮することにもつながる

これは当社CSチームも指標として設定していますね。

集計方法: 最初の問い合わせで解決されたケースの数を、コンタクトセンターのエージェントが特定の時間内に解決した問題の総数で割る。

Failing to resolve calls the first time will lead to more repeat callers and customers demanding a callback when the agent knows how to fix the issue at hand.
Besides using FCR training to reduce Average Handle Time (AHT), it’s also worth pointing out the value of holding regular training sessions.
To measure First Contact Response metric on a basic level, divide the number of cases resolved on the first call by the total number of issues your contact center agents have resolved within a specified time frame.

2. Cost Per Contact:問い合わせ1件あたりのコスト

  • コンタクトセンター運営に関するすべての費用を考慮したうえでの1件あたりのコスト
  • ユーザーとの対話ごとにコンタクトセンターにどれだけのコストがかかっているかを包括的に理解することができる
  • この指標を長期的にトレースすることで、どこでコストを削減するべきか、どこにリソースを追加すべきかを分析できる

問い合わせ総数は、再問い合わせや当社から質問した際の回答の確認も含めて1件としてカウントしたほうが、測りたい指標として良さそうですね。

This important KPI provides business leaders with a comprehensive understanding of how much each customer interaction is costing the company’s contact center. And, once you’ve been tracking this metric over time, you can analyze where it makes sense to cut costs — and where it makes sense to amp up your investments.

3. Service Level/Response Time:サービスレベル/レスポンスタイム

  • 問い合わせに対する応答時間
  • "X%の問い合わせをY秒/時間/日以内に返信している"を設定する
    • 例えば、"100%のコンタクトを4時間以内に返信"のような設定をするイメージ
  • サービスレベルとレスポンスタイムのKPIを設定するときは、まず一貫性に重点を置く必要がある
  • まずは安定を目指し、そこからレベルアップのチャンスをつかむべき

当社CSチームはお問い合わせから2営業日以内の回答をユーザーと約束しています。

集計方法: 一定期間内の問い合わせ返信時間の平均を出して、何%が設定時間ないかを測る。

To define service level, you’ll need to populate the following: “X percent of calls answered in Y seconds.” For example, your data may show that, on average, 80% of calls into the center are answered within 20 seconds. In a similar fashion, response time is the equivalent to service level, but as it relates to transactions that don’t necessarily have to be handled the instant they arrive. With this information in hand, you’ll be able to define the following: “100% of contacts are handled within X minutes/hours/days.” After calculating response time, your stats may reveal that all customer inquiries received via email are handled within four hours.

4. Abandoned Call Rate:通話放棄率

  • エージェントが応答する前にお客様が電話を切ってしまった通話の割合
    • チャットボックスを閉じてしまった、デジタルコミュニケーションを終了してしまった数
  • Valero社が行った調査によると、なんと60%のお客様が1分間保留になった後、イライラして電話を切ってしまうそう
  • 通話放棄率をモニタリングすることで、管理者はエージェントの生産性が全体としてどの程度なのかを把握できる

日本は「応答率」で測るのが一般的な気がします。注目すべきは放棄数であるのはそのとおりなので、放棄率で見たほうが実感が湧くのかもしれませんね。

In a contact center setting, the abandoned call rate is defined by how many calls result in a customer hanging up (or closing the chat box, or ending digital communication) before an agent answers or responds. According to a study conducted by Valero, a whopping 60% of customers, will hang up in frustration after waiting on hold for one minute.
Monitoring your contact center’s abandoned call rate can help managers ascertain where agent productivity stands as a whole.

5. Average Handle Time (AHT):平均処理時間

  • 問い合わせ解決にかかる平均時間
    • 通話中の顧客の保留時間や、通話後に行うオペレーション時間も含まれる
  • サービスレベル、エージェントのパフォーマンスと効率、緊急性について、重要な洞察を得ることができる
  • 処理時間の改善には、コールハンドリングと製品知識の向上が重要なポイントとなるが、ツールやシステムのトレーニングを組み込むことも見逃せない
    • エージェントは、特定のソフトウェアの操作に慣れていないために、「ベストプラクティス」を怠っている可能性がある
  • また、コンタクトセンターでは、自動化を活用することで、平均処理時間を最適化できる

ツール活用と自動化はそのとおりだなと思います。地道な研修・改善で地味に効果を積み上げていく分野だと日々感じます。

Average handling time is used to measure how much time an agent spends, on average, addressing customer issues or transactions. This time frame also includes customer hold time over the duration of the call, as well as any back-office tasks the agent needs to perform post-call.
By measuring this KPI, management can gain crucial insight into service level, agent performance and efficiency, and level of urgency placed on getting customer concerns resolved.
Whilecallhandlingand enhancing product knowledge should be key focal points, don’t overlook the importance of incorporating tool and system training as well. Agents may be neglecting one or more “best practices” simply because they are unfamiliar with how to navigate certain software.
Contact centers can also optimize their average handle time through the use of automation. Automatic form-filling, call routing and call recording are simple, yet effective, solutions.

6. Average Call Transfer Rate:平均コール転送率

  • 転送された問い合わせの割合
  • この指標をモニタリングすることで、非効率なルーティングやエージェント側での誤った処理など、微調整が必要な分野をピンポイントで特定することができる
  • Walker Information社の調査によると、89%のお客様は、複数の担当者に自分の問題を繰り返すように言われると、非常に不満を感じるそう
  • CSチーム内で解決できるよう、エージェントが直感的に操作できるシステムを提供することから始めるのが賢明である

当社はメールの返信もなるべく同担当者がひとつの問い合わせをやり切るようにしています。(ユーザーの返信に時間が空いても初回返信した同じ担当者が返信するようにしている)

A study by Walker Information shows that 89% of customers become highly dissatisfied when asked to repeat their issue to multiple representatives. It’s human nature — we all just want to be heard and understood the first time. The good news? By monitoring this metric, contact center managers can pinpoint what areas need some fine-tuning – whether it be inefficient call routing or mishandling errors on the agent end.
To measure average handle time, divide the total number of transferred calls by the total number of calls handled, and then multiply by 100. To decrease the number of calls transferred, it’s smart to start with providing your customer services teams with an intuitive system that’s not only easy to navigate, but centralizes information. When it’s easily accessible by each department, it’s easy to get customers the answers they need quickly.

7. Customer Satisfaction Score (CSAT):顧客満足度スコア

  • 顧客満足度アンケートの満足度割合
  • CSATの測定は、コンタクトセンターのパフォーマンスを把握するために不可欠であり、会社が利益目標に向かってどのくらいのペースで進んでいるかを解釈するための貴重な指標でもある
  • CSATスコアを向上させるためには、エージェントが継続的に個別トレーニングを受けられるようにする必要がある
  • さらに、リソース、インセンティブ、ゲーミフィケーションのようなツールを活用して、エージェントがベストプラクティスを遵守し、あらゆるKPI基準(サービスレベル、FCR、通話放棄率、AHTなど)を上回ることができるようにする必要がある

当社CSチームもCSATを指標の一つにおいてます。

集計方法: 受け取ったスコアの合計数を受け取ったアンケートの数で割る。 例えば、あるエージェントが1週間に20件のアンケート(1~5の評価スケール)を受け取った場合、そのエージェントが獲得できる最高のフィードバックスコアは100(5の評価に20件のアンケートを掛けたもの)。その週の合計スコアが80点だった場合、その数字を20で割ると、CSATの平均スコアは5点満点中4点となる。

That’s why measuring your Customer Satisfaction Score (CSAT) is essential in understanding how your contact center is performing. It’s also a valuable metric for interpreting how well the company is pacing towards its profit goals.
To improve CSAT scores, contact center staff should be furnished with ongoing, personalized training sessions. Additionally, resources, incentives, and tools like gamification should be leveraged to help agents observe best practices and outperform KPI standards across the gamut (service level, FCR, call abandonment, AHT, etc.).

8. Customer Retention Rate (CRR):カスタマー・リテンション・レート

集計方法: ある期間(90日、360日など)が終了した時点で自社が保有するアクティブな顧客の総数を、同期間に新たに獲得した顧客の総数から引く。その後の数字を、最初に獲得した顧客総数で割り、100を掛ける。 例えば、90日間のスタート時点で、3,000人のお客様にサービスを提供していたとする。その90日の間に400件の新規顧客を獲得し、最終的には2,800件の顧客を獲得したとする。 そうすると、顧客維持率 = {(2,800-400) / 3,000} x 100 = 80% の維持率となる。

Simply put, your company’s customer retention rate shows you how well your contact center does with keeping its loyal customers. This is defined by how many new customers a business acquires in a given timeframe compared with how many existing customers churn.
It only takes a 5% increase in customer retention to boost company revenue by 25-95%. The numbers speak for themselves! When you retain customers, you can drastically amplify your company’s ROI. Not only is it easier to retain customers, but it’s more cost-effective. Acquiring a new customer is 5-25x more expensive than retaining one of your existing customers.
To calculate this metric, subtract the total number of active customers your company has at the end of a given time frame (i.e. 90 days, 360 days, etc.) from the total number of newly acquired clients during the same period of time. Divide the subsequent number by the total number of customers you started with and multiply by 100. Feel like a deer in headlights? Let’s do a sample equation to paint a clearer picture. Let’s say at the start of a 90-day window, you serviced 3,000 total customers. Over that 90-day span, you acquired 400 new clients and ended with 2,800.The equation would look like this: Customer Retention Rate = {(2,800-400) / 3,000} x 100 = 80% retention rate.

9. Agent Schedule Adherence & Agent Attrition Rate:エージェントのスケジュール遵守とエージェントの離職率 レート

  • エージェントが固定されたスケジュールの中でどれだけ効率的に仕事をしているかを明らかにする指標
  • チームのスケジュール遵守を強化することで、シフト間のスムーズな移行を促進し、放棄率や応対ミスの発生を最小限に抑え、コンタクトセンターが高品質なサービスレベルを維持するのに役立つ
  • 労働統計局によると、米国のコンタクトセンターでは、平均して前年比30~45%の離職率があると言われている
  • 改善には職場環境の構築が重要
    • 良い影響を与えるためには、リーダーがパフォーマンス指標を掘り下げ、一貫性に報い、評価と賞賛に満ちた雰囲気を醸成する必要がある
    • フィードバックやアイデアの共有を奨励することが重要
    • チームが安心して意見を述べることができる場を作るようにすることで、エージェントの離職率を下げる効用がある

オペレータのモチベーションを維持しつつ、パフォーマンスを上げるのは容易ではないことを日々痛感してます…。委託先であればなおさらであり、現場リーダーとのめちゃくちゃ密なやり取りが必要と思います。

For your business to uncover how efficiently agents are working within their fixed schedule, you’ll want to delve into the Agent Schedule Adherence KPI. Calculating schedule adherence is an effective way to gauge your agents’ level of job satisfaction as it pertains to the contact center environment.
On average, contact centers in the U.S. see an estimated 30-45% turnover rate year-over-year. This percentage is more than double the country’s average annual rate of 12-15%, according to the Bureau of Labor Statistics.
Agent attrition has been a major concern for contact centers over the years. When you lose an agent, you’ve lost the time invested in training and onboarding. Those remaining have to shoulder the burden of an increased workload, which could lead to dissatisfaction, poor productivity, and even burnout. It should go without saying that low employee retention will negatively affect your contact center’s bottom line.
To dive into this metric, divide the total amount of time an agent is deemed available by the time that agent is scheduled to be working. Strengthening your team’s schedule adherence will facilitate smoother transitions between shifts, minimize the occurrence of abandoned or missed calls, and help the contact center maintain a high-quality service level.
Improving schedule adherence takes time, and often requires a contact center to revamp policies and procedures to truly effect change. Before diving in, however, top-performing contact centers have one thing in common: they’ve built an employee-centric work environment.
To be impactful, management must drill down into performance metrics to reward consistency and cultivate an atmosphere steeped in recognition and praise. Additionally, to be a successful business leader, it’s important to encourage feedback and the sharing of ideas. Accomplished leaders are the ones who have mastered the art of creating a safe space for their team to voice their opinions. This is especially true when it comes to lowering agent attrition.
